Foam for Mattress Manufacturing: A Sourcing Guide for Producers
Foam for mattress manufacturing is a different purchase from foam for any other product: a mattress is built from multiple foam layers with different jobs, and the producer's margin lives in getting each layer's grade right — not in buying the cheapest block. The short version: comfort layers typically run D25–D35, support cores run D35–D50, and the difference between a mattress that survives its warranty and one that doesn't is almost always core density.

The Layer System: Which Density Goes Where
A foam mattress is a stack of slab layers, each with a distinct mechanical job:

Two rules of thumb that save producers from the most common failures:
Never under-spec the core. The core carries the sleeper's weight for the mattress's whole life. A D30 core in a product sold with a 10-year warranty is a warranty claim waiting to happen — core compression is the #1 cause of mattress returns. The technical indicator is compression set, tested per ISO 1856; lower is better.
The comfort layer wears first by design. Softer, lower-density top layers compress faster than the core — that's acceptable, because the comfort layer's job is feel, not structure. Producers balancing cost should economize here, never in the core.

Block Dimensions and Cutting Yield
Slab foam is bought as blocks and cut into mattress layers, so your real material cost is the block price divided by usable yield.
Our standard block is 100 × 120 × 20 cm, produced on a line with capacity of more than 10,000 pieces per month in grades D25–D50. When planning yield:
- Layer thicknesses that divide cleanly into 20 cm block height (2, 4, 5, 10 cm) cut with minimal waste
- Mattress widths that fit the 100 or 120 cm block dimension avoid lengthwise seam joins
- Non-standard thicknesses are cuttable but leave offcut — quote yield, not just block price, when comparing suppliers

QC Parameters Mattress Producers Should Specify
Mattress production is volume business; a bad batch multiplies across hundreds of finished units before it's caught. Specify these parameters and require per-batch evidence:
- Density (kg/m³) — exact grade per layer, with per-batch gravimetric test report
- ILD hardness — R-value per layer; comfort layers especially, since feel is the selling point
- Compression set — per ISO 1856 (70% compression, 22 hours); cap it for core grades
- Dimensional tolerance — cut sheet tolerance, so layers stack flush in the cover

The Costing Logic of Factory-Direct Sourcing
Mattress foam pricing has three levers, in order of impact:
- Density — material content is the dominant cost driver; a D40 core costs more than a D30 core because it contains more polymer
- Volume tier — slab pricing steps down meaningfully at volume; recurring monthly orders price better than spot buys
- Supply chain length — every intermediary between the foam line and your cutting table adds margin
Buying factory-direct removes the third lever entirely. For producers running recurring volume, the practical difference is not just price — it's specification control: you specify density and ILD against the actual production batch, not against a distributor's stock label. - Sampling — sample sheets of each grade for your build-up testing. No fixed minimum order.

What density foam is best for a mattress? There is no single grade — a mattress uses several. Comfort layers typically run D25–D35, support cores D35–D50. The core grade determines how long the mattress lasts; the comfort grade determines how it feels in the showroom.
